If you asked a room full of agents what success on YouTube looks like, you’d probably hear the same answers. Ten thousand subscribers. A hundred thousand views. Going viral.

But what if I told you one of the most successful YouTube strategies I’ve seen recently belongs to an agent with just over 700 subscribers?

I recently sat down with Las Vegas agent Leslie Carver, and after 30 years in real estate, she wasn’t looking to become a YouTube influencer. She was looking for something much more valuable. Leads. “I didn’t want followers,” she told me. “I wanted clients.” That mindset changed everything. 

During my time with her, she shared exactly how she generated over $250,000 in gross commissions in her first 18 months of posting videos on YouTube. 

Forget the vanity metrics

One of the first things she shared was that having a huge YouTube following is far less relevant than it used to be. In the past, more subscribers meant more reach. But YouTube, like social media, no longer cares how many subscribers you have; it cares about whether you are producing videos that match the topics viewers are searching for. 

The AI algorithm for YouTube is better than ever at serving videos on specific topics to the viewers most likely to watch them. This shift has led to fewer views for many YouTube creators, but the quality of the views is far superior to what it has been in the past. This has led Carver to generate high-quality buyer and seller leads in less than 18 months.

“In my first real year on YouTube, we made around $80,000 directly from YouTube and another $100,000 indirectly,” she said. Six months into this year, she had already nearly matched those direct results.

Even more impressive? She had done it with just over 700 subscribers. That’s a reminder every agent needs to hear. Subscribers don’t pay commissions. Clients do, and there has never been a shorter path to profitability on YouTube than there is today.

Be intentional about who you’re attracting

When Carver started creating videos, she wasn’t trying to appeal to everyone. She knew exactly who her targeted audience was. “I was very clear on who I wanted to watch my videos,” she said. “I wasn’t creating content for Realtors. I was creating content for buyers and sellers.”

That single decision shaped every title, every topic and every neighborhood she covered. Instead of chasing trends, she chased relevance.

Own one neighborhood before trying to own an entire city

One of the smartest strategies she shared was how intentionally she focused on one specific neighborhood, Anthem Country Club. Rather than producing broad videos about Las Vegas, she created content answering the questions people searching for Anthem were already asking.

The results began compounding. Today, when someone searches that community, her videos consistently appear. More importantly, AI tools are beginning to surface her content as well. “We’ve become very intentional about taking over Anthem,” she told me.

That’s a lesson every agent can apply. You don’t need to dominate an entire market. Start by becoming the most visible expert in one neighborhood.

Your website matters more than you think

Carver doesn’t stop with YouTube. She compounds the effectiveness of each video by converting the transcript from every video into a written article on her website. The transcript is optimized for search. The video is embedded. The content lives long after it’s published.

That strategy has produced additional business directly from her website while simultaneously strengthening her visibility with AI-powered search. It’s a perfect example of creating one piece of content and allowing it to work across multiple platforms.

AI is amplifying YouTube

One of the most fascinating parts of our conversation centered around how her consistency on YouTube has led to her being recommended more frequently by AI. She shared that several listing appointments this year came from homeowners who discovered her through AI.

“They called me and said, ‘We already know who you are. Come list our house.'” Think about that for a minute. She wasn’t interviewing. She wasn’t competing. She was being recommended. That’s the future we’re moving toward.

The content you create today isn’t just helping buyers find you on YouTube. It’s helping AI understand who you are, what market you serve and what expertise you have.

Success still requires preparation

It’s easy to assume she simply turns on a camera and starts talking. She quickly corrected that assumption. “My videos are so much work,” she said. She writes every script herself. She practices multiple times before filming. By the time the camera starts rolling, she knows exactly what she wants to say.

Her preparation makes the presentation look effortless. That’s true whether you’re filming YouTube videos or presenting at a listing appointment.

AI is the assistant, not the creator

As our conversation wrapped up, she shared her perspective on using AI. “I do use AI,” she said. “But I’m also very intentional about not letting AI do everything because eventually everybody starts sounding the same.”

AI should accelerate your ideas. It shouldn’t replace your voice. The agents who stand out over the next few years won’t be the ones using AI the most. They’ll be the ones who use AI while remaining unmistakably human.

The bottom line

One of the biggest myths in real estate is that you need a massive audience to build a successful business online. Carver’s story proves otherwise. You don’t need millions of views. You don’t need thousands of subscribers. You need consistency. You need intentionality. And you need content that answers the questions your ideal clients are already asking.

As AI continues changing how consumers search for agents, that type of content will only become more valuable. The agents who build searchable authority today won’t just earn more views tomorrow. They’ll earn more trust, more recommendations, and ultimately, more business.
